The kitchen work triangle and the zone model that replaced it

The triangle is a 1940s answer to a 1940s kitchen, and it still gets two things right that the zone model assumes you already know.

Short answer

The classic work triangle asks that each leg between sink, cooktop and refrigerator measures 4 to 9 ft (1.2 to 2.7 m), that the three legs total no more than 26 ft (7.9 m), and that no traffic route or island cuts more than 12 in (30 cm) into any leg (NKBA guidelines 3 and 5). The modern five-zone model instead groups the kitchen into consumables, non-consumables, cleaning, preparation and cooking, because the busiest journey in a real kitchen, prep counter to sink to bin, never touches a triangle leg at all.

The triangle, stated precisely#

Three vertices: the centre of the primary sink, the centre of the cooking surface, the centre of the refrigerator. Three rules:

  • Each leg 4 to 9 ft (1.2 to 2.7 m), measured from vertex to vertex.
  • The three legs together no more than 26 ft (7.9 m), and in practice no less than about 13 ft (4.0 m), because below that the three appliances are crowding each other's landing space.
  • No major traffic route crosses a leg, and no island or tall unit intrudes more than 12 in (30 cm) into one. A full-height obstruction, a tall pantry or a wall, must not sit between two vertices at all.

Those are NKBA guidelines 3, 4 and 5. The lower bound matters more than people expect: a sink 3 ft (0.9 m) from a hob cannot have 36 in (91 cm) of prep counter between them, so a "compact" triangle is often just a kitchen with nowhere to chop.

Where it came from and what it assumed#

The triangle came out of kitchen efficiency research at the University of Illinois in the 1940s, when the school of architecture and its Small Homes Council were trying to reduce the floor area and cost of postwar housing while keeping the kitchen workable. The method was time and motion study: film a cook, count the steps, shorten the walk.

The kitchen being filmed had:

  • One cook. Nobody else in the room, ever.
  • No dishwasher. Washing up was a person standing at the sink, so the sink was the busiest point by a wide margin.
  • No microwave, no kettle station, no coffee machine, no under-counter wine fridge.
  • A small refrigerator visited a handful of times per meal, with a freezer compartment the size of a shoebox.
  • A single sink, and no separate bin: waste went into a pail under it.

Every one of those assumptions has failed. The triangle is not wrong; its inputs expired.

The five-zone model#

The zone model replaces three appliances with five activities, each of which is a location plus the storage that belongs to it:

The zones are ordered, not scattered. The natural sequence is store, wash, prepare, cook, serve, and a layout that follows it left to right (or right to left for a left-handed cook) removes crossings without any geometry at all.

The last row is the honest caveat. The zone model has no distance rule, so it will happily approve a kitchen with perfect adjacencies spread over 30 ft (9.1 m). Use both: plan with zones, then check the triangle total is under 26 ft.

The landing spaces that make a zone real#

A zone without counter beside it is a bottleneck. The NKBA minimums:

  • 15 in (38 cm) of landing on the handle side of the refrigerator, or on either side of a French-door model (guideline 16). If the fridge faces an island, 15 in of island counter within 48 in (122 cm) of the door will do.
  • 12 in (30 cm) on one side of the cooking surface and 15 in (38 cm) on the other (guideline 17). Put the 15 in on the side you turn towards.
  • 36 in (91 cm) of uninterrupted prep counter beside the primary sink (guideline 12), and it must be genuinely uninterrupted: a hob in it does not count.
  • 158 in (401 cm) of total countertop frontage at 24 in (61 cm) deep with 15 in (38 cm) of clearance above (guideline 25).

Where two landing areas overlap, guideline 24 lets you take the larger one and add 12 in (30 cm) rather than adding them in full. That single allowance is what makes a compact galley or one-wall kitchen possible. The individual appliance figures are collected in appliance sizes and the space around them.

Two cooks, and why the triangle cannot describe them#

Two people cooking is not one triangle used twice. It is two zones worked simultaneously, usually preparation and cooking, with one shared resource (the sink) and one shared corridor. That is why the work aisle jumps from 42 to 48 in as soon as a second cook appears: the constraint has moved from reach to shoulder-to-shoulder passing.

The practical response is duplication, not distance. A second small prep sink of 15 x 15 in (38 x 38 cm) in the island removes most sink contention for a fraction of the cost of moving the main run. A second bin in the prep zone removes the busiest journey of all.

Walking a recipe: the five-minute test#

Tape the plan out at 1:1 on the floor of the room, or on any floor of the same size. Mark fridge, sink, bin, dishwasher, prep counter, hob, oven, plate cupboard.

  1. Cook a real meal in mime, from taking the chicken out of the fridge to putting the tray down.
  2. Count every time you turn more than 90 degrees. Turning is where you collide with the other person and where you drip on the floor.
  3. Count every time you cross the main route through the room. Any number above zero during prep is a failure of guideline 5.
  4. Measure the prep counter to bin distance. If it is over 4 ft (1.2 m), move the bin, not the counter.
  5. Add the three triangle legs. Over 26 ft (7.9 m), something needs to come inboard, usually the fridge.

The order matters. Fix crossings first, then the prep-to-bin and prep-to-sink distances, then the triangle total. A kitchen that survives all five has no interesting problems left.

What is the kitchen work triangle rule?

Is the work triangle still relevant?

As a diagnostic, yes. A triangle over 26 ft (7.9 m) is genuinely a tiring kitchen and a leg under 4 ft (1.2 m) means two appliances are fighting for the same landing space. As a design method it is incomplete: it has three vertices and a modern kitchen has at least six stations, including the dishwasher, the bin and the prep counter, which is where most of the work happens.

What are the five kitchen zones?

Consumables (refrigerator, pantry, dry goods), non-consumables (crockery, glassware, cutlery), cleaning (sink, dishwasher, bin, cleaning products), preparation (open counter, knives, boards, small appliances) and cooking (hob, oven, pans, utensils, oils). Each zone is a place plus the storage that belongs to it, which is the part the triangle never addressed.

How much prep counter space do I need?

36 in (91 cm) of uninterrupted counter immediately beside the primary sink, per NKBA guideline 12, and ideally more. That is enough for a 15 in (38 cm) board with a bowl on one side and the ingredients on the other. Total countertop frontage across the whole kitchen should reach 158 in (401 cm) at 24 in (61 cm) deep under guideline 25.

Can an island break the work triangle?

NKBA guideline 5 allows an island or peninsula to intrude no more than 12 in (30 cm) into a triangle leg. In practice a well-placed island does not break the triangle, it shortens it, by taking the sink or the hob into the middle of the room. What breaks a kitchen is an island that sits in the leg and forces the traffic route through it.

How do I test a kitchen layout before it is built?

Walk a recipe. Pick a meal you actually cook, tape the plan out at full size on the floor, and physically walk every journey: fridge to prep, prep to sink, sink to bin, prep to hob, hob to plates. Count the steps. Any journey you make more than five times should be under 6 ft (1.8 m) and should not require you to turn through a doorway.
